I believe you can not have more than 3 activations AT THE SAME TIME.
If you disable the old one, you free one space for new computer.

But is it true that you can't re-activate one that had been de-activated? I think it would be better if you could have a combination of any 3 computers activated at any given time. Imagine a scenario where you buy a new computer, so you de-activate the old one, but keep the old one. Then the new computer stops working and you want to re-activate the old one. It would be great if you could de-activate the new one and re-activate the old one.

I upgraded my PC shortly after buying Pianoteq, so I have already 2 activations gone.

Next would be my final one then.

This is pretty bad. After that, do I have to purchase the whole software new? This is pretty bad in times of quickly  growing hardware demand.

Your licence of Pianoteq 4 Standard allows you up to3activations on different computers of your own.
If you have used up all your 3 activation slots and no longer can activate, you can free up an activation slot for an old computer which you no longer use.
Please be careful: once you deactivate a computer, you will no longer be able to activate that computer again. You can identify and rename the hardware name in Pianoteq:Options > About > Update licence.

BTW, I haven't seen many vendors offering 5 activations. Toontrack allows 3. XLN Audio allows 2. NI allows 2, or 3 in case of Komplete...
